$5K in Ads, 0 Booked Jobs: The Hidden Math of a Broken Moving Lead Funnel

$5K in Ads, 0 Booked Jobs: The Hidden Math of a Broken Moving Lead Funnel

Every quarter, a moving company owner sends us the same screenshot: a Google Ads invoice for $5,127 next to a CRM showing four booked jobs. The math doesn't work. The instinct is to blame the ads. The instinct is wrong.

Most "broken funnels" aren't broken at the top. The clicks are fine. The form fills are fine. The leak is in the 90 seconds after a lead converts, and it's almost always the same three holes.

The Real Funnel Math

Here's what $5,000 in ads actually looks like for a typical local moving company. The numbers are conservative.

  • $5,000 spent at a $40 cost-per-lead = 125 leads in your CRM.
  • 125 leads, but only 47 ever reach a live human (industry average ~38%).
  • 47 connected calls, of which roughly 18 get a quote (38% quote rate).
  • 18 quotes, of which 4 to 6 close (industry average 22-33%).

Five booked jobs at $900 each = $4,500 in revenue against $5,000 in ad spend. You lost money before the trucks even rolled. And 78 leads, leads you already paid for, never even got a callback.

Where the Spend Actually Burns

The leak isn't in the ad platform. It's in three specific moments after the click:

Missed first call

A lead fills out a form, then calls you 90 seconds later. If you don't pick up, 60% never call back. (See why voicemail kills leads.)

Slow callback

Call inside 5 minutes rather than 30 and you are 100x more likely to reach the lead at all (MIT/InsideSales Lead Response Management Study, 2007). If your callback is 4 hours late, three competitors already quoted them.

No follow-up

Most movers call once and move on. The customers who said "let me think about it" never get a second touch, and book somewhere else.

The Fix Isn't More Ad Spend

Doubling your budget to $10K just doubles the size of the leak. The fix is to convert more of the leads you already paid for. Three changes do most of the work:

  • Answer 100% of inbound calls. An AI voice agent picks up at 11pm, on Sundays, and during your team's lunch break. (How it works: AI voice agent for movers.)
  • Call new leads back inside 60 seconds. Speed-to-lead is the single biggest lever. (The data is brutal.)
  • Run a 7-touch follow-up on every quote. One call isn't follow-up. It's a hello.

Same $5,000 ad spend. Connect rate goes from 38% to 85%. Quote rate stays flat. Close rate climbs from 25% to 33% because your reps only touch warm conversations. The same 125 leads now produce 14-16 booked jobs. Revenue goes from $4,500 to $13,000+ on the same budget.

You don't have an ad problem. You have a pickup problem. Fix the funnel after the click before you spend another dollar at the top.
